# How to strengthen organisational trust

 Oct 27, 2026, 2:18:00 PM

Trust sits at the heart of a healthy organisational culture. But organisational trust is not created by policies, values or statements; it is built and strengthened through everyday behaviours, conversations and decisions.

Many of the decisions people make at work are often traced back to personal needs and ultimately trauma. We all want to feel safe, to belong and to feel valued. These needs shape the habits we develop, and those habits can gradually influence the culture around us.  When left unchecked, they can go on to shape the culture of a team without anyone consciously deciding that this is how the organisation should operate.

Feedback is one of the most important mechanisms for keeping those habits in check. Without honest feedback, a habit which harms others goes unnoticed and unchallenged. But for feedback to work, people need to feel psychologically safe enough to speak up; psychological safety is what allows a challenge to reach a leader who would otherwise sit in a protected and often in an untouchable position.

## Coercive Control and Complicit Control

Steve Hassan's BITE framework highlights warning signs for leaders operating under pressure. A leader trying to meet their own needs, or carrying unresolved trauma, risks sliding into coercive and complicit control, where a team ends up protecting the leader rather than challenging them at their own cost.

The alternative is to bring people alongside you rather than pull them into line. Leaders need to show vulnerability, face their own trauma, and build genuine space for hard conversations. A debrief system needs real structure behind it. Ending a meeting with “Any questions?” is not enough anymore.  Individuals process experiences in different ways and often need space, and more importantly time, to understand what happened and feel able to speak honestly.

## Trust and High Performance

Trust is a behaviour.  It is built through repeated actions over time rather than through statements or emails. Words on their own carry little weight until the actions behind them back it up. This backs up Tribe’s intent - action gap research; an organisation can have the right intentions and values, but trust is ultimately shaped by whether people see those intentions reflected in what leaders actually do.

It is worth building a distinction into how teams give feedback: whether a person takes something personally or professionally. Helping people see that a difficult conversation is a professional matter rather than a personal judgement can fundamentally change how the feedback is received.  When an individual understands that the organisation will support them, it changes how that conversation felt without softening the message.

## Leading with Influence

Good leadership is not about having the first or loudest voice in the room. Never speak first, let the room speak, take in every view in it, and only add your own once everyone else's has had the opportunity to input. Listening first creates space for better information, greater challenge and more diverse thinking.

Failure fits the same pattern; if a business isn't experiencing failure somewhere, something may be wrong. A strong debrief system treats failure as a source of learning rather than something to bury or explain away via another email.

## How to strengthen organisational trust

Organisations looking to strengthen trust and psychological safety can start by focusing on these areas:

Build debrief systems with real structure, not a closing question. Give people room to process an event in their own way and their own time.

Train leaders to recognise the line between coercive control and complicit control, and where their own pressure or unresolved history might be pushing them toward it.

Frame difficult feedback as a professional matter that the organisation supports, not a personal judgement, so people can hear it without shutting down.

Model vulnerability and radical candour from the top of the organisation down. Trust follows action, not announcements.

Treat failure as data. A team that hides failure loses its best source of learning, and a leader who punishes it teaches people to hide it faster next time.

Ultimately, organisational trust isn’t something a business can announce into existence.  It is the outcome of what people experience, not simply what an organisation says it stands for.
